Initial scenario
Signify operates Philips Hue, a complex e-commerce ecosystem across more than 21 markets (with an additional 21 featuring catalog access without direct purchasing capabilities). By 2025, AI Overviews and LLMs fundamentally transformed how users discover products: industry studies indicated that organic CTR drops by up to 70% on queries served by AI Overviews. Concurrently, this disruption opened new revenue streams through AI platforms such as ChatGPT and Gemini.
Objectives
+20%
in organic GMV compared to the historical annual average.
+35%
increase in non-brand organic orders.
+20%
in Google impressions (from 353M to >420M).
+4%
in organic traffic despite a 70% drop in CTR caused by AI Overviews.
25%
of Philips Hue e-commerce GMV generated by non-brand organic search.
AI
Drive measurable traffic and revenue from LLM platforms (ChatGPT, Gemini).
Audience and challenges
Signify targets smart home consumers as well as B2B lighting specifiers across 21 markets.
Philips Hue leads in brand awareness, yet operates in an increasingly competitive category—a battle now fought within AI-generated product comparisons, where entity data determines which brands are cited.
Strategy
We designed the roadmap to achieve Philips Hue’s objectives.
- 1
Technical foundation
Ensure every page is crawlable and indexable by both Googlebot and AI systems (SSR, sitemap hygiene, canonicals, alternate/hreflang, comprehensive structured data, WPO) at an international scale.
- 2
Content optimization
Enhance all page templates (PDPs, PLPs, room inspiration pages, promotions, support, FAQs, and blog) to increase relevance and align with search intent and E-E-A-T signals.
- 3
AI/GEO readiness
Build a conversational content layer (/faq/ subdirectory, schema markup, JS-free static HTML) to capture citation traffic across LLMs.
- 4
Paid–organic synergy
Deploy a “One Search” strategy to eliminate redundant paid media spend on keywords where organic positions were already performing effectively.
How it was done
Human Level addressed every layer of the Philips Hue ecosystem:
Server-side rendering (SSR)
A heavily CSR-based (client-side rendering) architecture prevented Googlebot and AI crawlers from easily and accurately indexing product content. Enabling SSR across all PDP components made critical product data fully accessible to search engines and LLMs.
Sitemap hygiene and alternate/hreflang
We systematically purged 404 errors, redirect chains, and non-indexable URLs from sitemap files and alternate/hreflang tags. This restored Googlebot’s trust in the site’s crawlable URL set.
Structured data at scale
We deployed Product, Collection, BlogPost, FAQPage, and Video schemas across the entire site to win rich snippets in traditional SERPs and encourage LLMs to cite Signify as a trusted entity in conversational responses.
AI-Generated Alt Text
We automated and scaled the generation of descriptive alt text using AI tools across thousands of PDP images, improving accessibility and boosting indexation within Google Images.
LLM FAQ subdirectory
We launched a dedicated /faq/ directory featuring question-and-answer conversational content engineered to capture featured snippets and match LLM citation patterns across diverse, high-value search profiles.
AI-Powered historical content audit and optimization
We implemented custom-built AI tooling to audit, merge, refresh, and semantically enrich legacy blog content. This restored content freshness in Google’s algorithms and significantly boosted search rankings for key URLs across the ecosystem.
AI-assisted editorial content at scale
We leveraged proprietary AI tooling to accelerate keyword and entity research as well as the production of new editorial content.
Discontinued product template
We preserved equity on discontinued PDPs by implementing a custom template that keeps URLs alive with alternative product recommendations, avoiding 404/410 status codes.
WPO
Adaptive images on category cards, lazy loading, and automatic resizing on product cards reduced LCP to 2.27s (mobile) and maintained CLS below threshold for 90% of users. “Good” mobile URLs grew from 4,019 to 19,330 (28% → 93%), while “poor” URLs fell from 812 to 340.
Paid/organic synergy
We executed a “One Search” framework, cutting PPC spend on brand keywords where Signify already secured top organic positions with no competitor ad presence.

Challenges
Every project faces obstacles: here are the key challenges we solved.
Client-side architecture impeding crawling
Overcoming heavy reliance on client-side JavaScript required cross-functional collaboration with Signify’s engineering teams to implement SSR across PDPs—a complex migration on an enterprise platform with dozens of regional iterations.
Impact of AI Overviews on CTR
AI Overviews suppressed product page impressions and CTR, which was countered by scaling content, support, and FAQ pages—delivering a net +21% increase in impressions across the entire domain. Human Level expanded the measurement framework to include impressions, Share of Voice, and LLM citation share alongside GMV, proving that even in a zero-click environment, strong organic presence drives commercial value.
Enterprise CMS deployment complexities
Deploying the discontinued product template triggered conflicts with legacy platform features, risking widespread duplicate content. Human Level’s advanced monitoring detected the conflict in real time, escalating the solution to the development team before domain authority was compromised.
Absence of LLM measurement standards
No AI platform provides official benchmark data. Human Level established a proprietary LLM monitoring framework alongside internal analytics tracking visits, transactions, and GMV attributed to LLM-driven sessions. This positioned Signify among the first enterprises to quantify commercial ROI from LLMs. Created ahead of any industry standards, this methodology was a core innovation of the campaign.
Results and evaluation
Results achieved in 2025 validate the strategy, outperforming all benchmarks compared to 2024 data:
+32%
in organic GMV, exceeding the +20% target
+47%
in non-brand organic orders, surpassing the +35% goal
427M
impressions (+21% compared to 353M in 2024).
+4%
in organic visits, meeting the target despite AI Overviews
+150%
in organic blog clicks and +1,000% in impressions
+17k
visits from LLMs starting from a zero baseline in 2024
Conclusion
Driven by close collaboration between our team and the client, we exceeded expectations.
- 1
True revenue growth in a disrupted landscape
AI Overviews materially reduced click opportunities, including a -7.28% drop in impressions at the PDP level. Nevertheless, Philips Hue’s non-brand organic channel delivered a +32% growth in GMV and a +47% increase in orders, proving that a robust organic strategy yields bottom-line results even under severe CTR compression.
- 2
First-mover advantage in LLM commercial ROI
We engineered a fully functional GEO layer (conversational FAQs, fresh informational content, entity-based schema, SSR) and proved commercial attribution before any market benchmark existed. Traffic and revenue generated from LLMs provide concrete proof of an emerging, viable revenue channel within AI ecosystems.
- 3
Full business integration
The “One Search” paid–organic synergy saved €45K across five markets, validating this initiative as an executive-level commercial strategy. The partnership was renewed in January 2026 under a multi-year agreement.
